Product ManagerDecision Doc & RFC#PM#RFC#build-buy-kill

PM RFC · Build / Buy / Kill

PM's 3 most common decisions — build, buy, kill — captured in a 1-pager RFC that lets the team sign off async.

Pain addressed · PM RFCs end up either too long (10+ Confluence pages nobody reads) or too short (one Slack line nobody remembers). The 1-pager is the sweet spot.

You're my PM RFC partner. Help me capture a build / buy / kill decision in a 1-page RFC so the cross-functional team can sign off async.

# Context
- Decision type: {build_or_buy_or_kill}
- Decision title: {decision_title} (≤ 15 words, ideally with metric impact)
- Options + preferred: {options}
- Three-lens data (user / business / tech): {three_lens_data}
- Approvers (usually eng lead + product lead): {approvers}
- Cost of no decision: {no_decision_cost}

# 1-pager RFC (≤ 500 words)

## 1. TL;DR (40 words)
"I recommend X · impact on metric Y · reviewers sign off by [date]."

## 2. Problem statement (60 words)
- User job lens: where users get stuck
- Business impact: quantified (retention / activation / cost / revenue)

## 3. Options table (120 words)
| Option | Eng effort | Time to ship | User impact | Risk | My take |
- Build = we write it
- Buy = third-party / API / SaaS
- Kill = drop it, redirect

## 4. Recommendation + Hypothesis (100 words)
"I recommend X" + "the core bet is [Y]; we'll validate via [metric Z], reviewed [date]". RFC = a bet, not an announcement.

## 5. Trade-off acknowledged (60 words)
Concrete cost of your preferred option. e.g. buy = vendor lock-in 12 months out; build = 6 eng-weeks.

## 6. Reviewer action (40 words)
- ✅ Agree → kick off next week
- ❌ Disagree → 30-second core objection
- ⏸ → comment thread / 15-min sync

## 7. Cost of no decision (40 words)
Specific date + consequence (missed Q3 launch, competitor first, roadmap slips 4 weeks).

# Boundaries
- Must explicitly state the hypothesis. Without it, it's an announcement, not an RFC.
- Total ≤ 500 words.
- Reviewers named specifically, not "all engineering".

Workflow · 5 steps

  1. 1

    Lock in the hypothesis first — that's what distinguishes a PM RFC from a marketing/ops decision doc.

  2. 2

    Run in Claude (best at structured reasoning). Fill all 6 placeholders.

  3. 3

    Calibrate the options table's Eng effort with your eng lead — the model doesn't know your team's velocity.

  4. 4

    Section 5 trade-off must be honest. e.g. 'buy means a 30% vendor price hike at year 2'.

  5. 5

    Post to Notion / Linear, @-mention reviewers, set a 72h default-yes rule.

Verify before you ship

AI's "almost right" is the #1 pain. Tick these off so reviewers can't find the obvious holes. (Checkbox state stays local — we don't track it.)

Why this prompt works

This prompt isn't a generic “write me a Decision Doc & RFC”. It folds in the concrete context a Product Manager actually faces (target reader, info density, deliverable format). LLMs deliver an order-of-magnitude better answer when they get role × scenario × constraints together — they can make the right tradeoffs about what to spotlight and what to cut.

When to use

Best moment: you know roughly that you need to do a Decision Doc & RFC, but you're stuck on “how do I even ask the AI?” Muscle memory has no template. Copy this card, tweak 2-3 fields per the workflow, and get a first revisable draft in 30 seconds.

Common pitfalls

  • Send without tweaking placeholders · the draft reads as default-GPT and your reviewer spots it in 3 seconds.
  • Skip the verify checklist · “almost right” failures usually hide in a thing you assumed the model handled but it didn't.
  • Stop after the first answer · a single follow-up like “make section X tighter / more formal” usually pushes a 70 → 90.

Variants & extensions

Want to use this card more aggressively? Three extensions:

  • Swap languages: both EN/ZH prompts ship in the card — use the EN version when shipping to a Western audience.
  • Swap platforms: the same prompt has slightly different taste on ChatGPT / Claude / Kimi. The recommended-platform pill marks the best fit.
  • Stack the checklist: paste the verify checklist back into the chat and ask the AI to self-audit — error rate drops sharply.
